I used to do this back when it was RPGMaker 95 and RM2k! Haven't touched it since I was about 15 but I recall it a lot of fun (and lots of work too)

HOO BOY. y'all asked for it. i hope this doesn't need a lot of edits i forgot to make.

To do this the best way (IMHO!!! there are infinity ways to do this) you wd need these roles filled (numbers are NOT a hierarchy -- they are just short form that i use throughout):

firstly the HOLY TRINITY

- (1) creative director: should be most invested in awesomeness, aware of ilx lore, able to deliver a complete or close-to-complete vision of what the title should be. probably the most front-loaded job and the one most likely to stall out the project if too stubborn on vision so BE AWARE OF THAT. mission statement: MAKE IT GOOD

- (2) technical director: in charge of shaping the creative work into something playable, be that via rpgmaker or whatever (other options incl. unity, game maker, udk probably has some stuff, flixel, there are others... and the TD should be the one definining the engine/library/etc). basically your "lead programmer" but NOT subservient. mission statement: MAKE IT WORK

- (3) producer: focus on unblocking ppl, cut what can't be turned around in a reasonable amount of time (aka: what will stall the project), track est./actual time spent on stuff, orchestrate it to get builds out often enough to (a) show everyone progress & keep them engaged, (b) give job 5 something to do. prob looking at sprint planning over the internet which should be A BAG OF FUN. KEEP IDEAS FOR MAKING THE GAME "BETTER" AT A MINIMUM. trust the CD to make something good, because your mission statement: MAKE IT SHIP

if (1) has their way, the game never comes out bc it's never perfect. if (2) has only their way, the game is completely devoid of spark and creativity and risk and is just a bouncing ball simulator bc "we know we can make that work" -- should be risk averse is what i am saying. if (3) has their way the game ships in a week and it's shit. this is why the three need to have constant tension, discussion, etc. and they should PROBABLY be 3 people.

secondly the ALSO IMPORTANT BUT LESS 'INTENSE' JOBS

- (4) artist: shd be ready to create (if 2d rpg) sprites, animations, backgrounds, vfx, at the micro level as well as help (1) realize their VISION at the macro level. cd will make up requirements; td and prod will vet them. also key imo: BEING ABLE TO QUICKLY WHIP UP PLACEHOLDERS. if prog is ahead of art you need to like have at least something, and i personally hate asking prog to do placeholder art b/c they are ALWAYS the most busy people imo.

- (5) QA: i recommend one person is playing every build and engaging with it in-depth. this is not "easy" (as the later "play the game" role is). incl destructive testing (do the wrong thing in every new section); smoke checks on new builds (quickly check old, known-to-work sections to ensure that new fixes didn't break old passes); regression (checking old issues to ensure the fixes worked, and halo testing around those issues to make sure there aren't knock-on issues); ideally imo the QA person should also be deeply engaged in the planning process to build out test cases and not constantly be stuck in react-react-react mode.

- (6) Sound: incl. SFX; music; possibly voice. Might be more than one person, if one is more composer-y and one is more make-sounds-y. SFX should be able to pump out placeholders early to make sure that hooks & triggers WORK (so QA doesn't go uhhh oh fuck game almost done but none of the sounds work).

- (7) Playtesters: this is not QA. this is people (multiple) who engage with the game at a very shallow level at each sprint release. They are basically the people who make us feel bad if we miss a deadline.

- (8) Writer: This is the copy for the game. CD can do this but it can be apretty big job in a text-heavy game and CD's primary focus is features/zoomed-out scope. where they're the showrunner, this is the head writer.

- (9) Executive producer: in case (1) (2) (3) cannot come to a conclusion about something, (8) makes a final decision. shd never be committee and shd never be one of the three. but also should be preeeeettty divorced from the dev process (makes it easier ot be objective). can be a playtester.

this is v obviously anti-"auteur" and of course one person can make a game. but like yeah. i've seen a LOT of small game projects fall apart. and the ones that DON'T have a lot of and/or all of these roles.

This is definitely a possibility. Also in-jokes when taken too seriously kind of lose their humour a bit. Maybe it should be more 'the ilx gaming nerds make a thing they would actually want to play'? Or is that too un-fun as well?

i think the protag should be an ilx newb who is trying to become a mainstay of the board. challenges include being accused of sockpuppetry (and maybe there could even be a sockpuppet mechanic - something similar to druidic shapeshifting), trolls, political correct failz. what's that famous post about the evolution of an ilx poster? maybe the protag starts in ilm, moves onto ilx, then noise board, 77 -- different boards could be different stages, etc. < could work as a basic narrative structure that leaves lots of room for in-jokes.
